SAP has developed a delivery methodology specifically for the rapid delivery of SAP. This includes a pre-defined Project Plan, implementation accelerators, checklists and questionnaires that have been designed to support a rapid implementation. The combination of a proven methodology with an experienced team of delivery specialists accelerates delivery.

VC ERP follows a methodology to establish structure and mitigate risk in the deployment of SAP projects. As part of this methodology, VC ERP provides accelerators and templates to guide the overall completion of project tasks. Our methodology also includes formal phase gate reviews at the conclusion of each phase of the methodology which provide embedded quality checks throughout the implementation.

We strictly follow a structured implementation approach using standard ASAP (Accelerated SAP) Methodology. The full cycle implementation follows 5 steps:

  • PHASE 1: PROJECT PREPARATION
    • A demo is arranged for all involved users and team of client to give them an overview of SAP solution and how the implementation is perceived to be carried out. We also propose a basic training that covers SAP core processes, nomenclatures, roles & profiles of various people, etc.

    • Following objectives are targeted out of Project Preparation:

      • Create the project organization and standards
      • Define the measurement of business benefits
      • Prepare a high level project plan
      • Confirm the project scope and refine the project plan
      • Conduct the project kick-off
      • Prepare the project team training plan
      • Conduct SAP Overview session
      • Prepare Data Conversion/Migration plan
    • During this phase, the project management team will finalize and establish project controls and governance procedures. Project team members will gather existing documentation and interview key business and IT personnel to become familiar with existing business requirements.

    • At the end of this phase I, the following deliverables and objectives are accomplished:

      • Obtain clear understanding about process
      • Conduct kick-off meeting
      • Deliver and install SAP software
      • Project phase 1 sign-off from customer for “Project Preparation”
  • PHASE 2: BUSINESS BLUEPRINT
    • The initial system study of the clients’ process & business practice is conducted that need to be accommodated in SAP processes. A current state (As-Is) analysis will be conducted. The identified requirements are mapped to the standard SAP functionalities. A gap analysis is done, which will facilitate the development of the To-Be state.
    • Cleansing of the data from the legacy also commences at this stage. The business users and the system owners of legacy system are responsible for ensuring that the data is cleansed before they are sent to SAP. The data migration processes would include deciding how data is cleaned, how unavailable data is sent to SAP, how to setup the data required by SAP but currently not available in legacy system. We anticipate some changes to the business processes, and this in turn may affect the way the client group staff functions.
    • The objectives of the Business Blueprint phase are to:

      • Define the business organizational structure
      • Capture company input using questionnaires and models
      • Refine project requirements
      • Produce business blueprint
      • Perform Project team training according to the project training plan
      • Define business processes
      • Define Baseline scope
      • Refine your original project goals and objectives
      • Refine the overall project schedule and implementation sequence
      • Business Blueprint Phase - Quality Audit
    • The team will perform the following activities: Delta Requirements phase is to identify the additional effort required for the SAP Trade Best Practices to operate in CLIENT in the Blueprint: Delta Requirements phase, CLIENT’s SAP solution will be designed and approved by CLIENT’s management. Standard processes designed during the blueprint will be implemented across all applicable CLIENT sites. All approved operation specific deviations from the standard processes will be indentified during the Blueprint: Delta Requirements phase of the project.

    • These deviations will be incorporated into the Revised SOW.

      At the end of this phase 2, the following deliverables and objectives are accomplished:

      • Schedule and conduct business requirement gathering workshops with client functional leads
      • Create Business Blueprint
      • Resolve changes to project scope and time schedule (if require)
      • Project phase 2, sign-off from customer for “Business Blueprint”
  • PHASE 3: PROJECT REALIZATION (BUILD & TEST)
    • During this phase the business process requirements will be implemented according to the business blueprint. The system will be configured during this stage. A prototype will be developed for validation. Testing of the system will be a key activity. A series of tests will be conducted - System testing of the standard SAP system, system testing with the integration testing and User Acceptance Testing (UAT). UAT will be conducted by the business users. Testers should be identified early, and trained to conduct these tests. The tests should also be carefully planned, with documented test plans, test scenarios and test scripts.
    • Development of user manuals and training materials will take place in this phase. Trainers will be identified and Train-the-Trainer (TTT) sessions should commence.

    • The objectives of the Realization phase are to:

      • Baseline the configuration with SAP
      • Set up company structure and business rules definition
      • Confirm business scenarios
      • Complete final configuration
      • Manage configuration with Implementation Guide
      • Conduct Data migration activity
      • Develop integrated and documented solutions through cycles
      • Set up authorizations and system administration
      • Execute the first integration tests
      • Develop end-user documentation and training material

      The team will perform the following activities:

      • Configure or create the approved development objects to address the “delta requirements” that were defined as part of CLIENT’s Blueprint
      • Unit test the solution, develop required training material, test conversion tools and data loads
      • Establish the QA and production environments
      • Develop preliminary plans for production cutover and support
      • Establish SAP roles and authorizations
      • Execute Organization Change Management plans
      • Plan for integration testing, mock conversions and end-user training

      At the end of this phase 3, the following deliverables and objectives are accomplished:

      • SAP production system installed and customized based on Business Blueprint
      • Data migration complete (if applicable)
      • System setup configuration.
      • System testing complete
      • Training and cut-over plan defined
      • Project phase 3, sign-off from customer for “Project Realization”
  • PHASE 4: FINAL PREPARATION
    • In this phase, the production system is prepared and users readied for the system to go live. Training of the key users will be a primary activity. The cutover plan (cutover to production environment) will be developed, and the Go- Live strategy established. The End User Support Plan will also be developed. This plan will cover tasks such as how the internal Helpdesk will be established, the error/issue reporting tool to be used.

    • The objectives of the Final Preparation phase are to:

      • Determine the cut-over plan
      • Deliver end-user training
      • Set the go-live strategy
      • Cut-over to the productive environment

      During this phase the final preparations for Go-Live will be completed. The team will perform the following activities:

      • Extensive integration testing (2 cycles) with CLIENT personnel, including volume and stress testing, to ensure adequate system performance and stability
      • Conduct mock conversions (2 cycles) to validate conversion processes and establish benchmarks to be used to determine the elapsed time that will be required to execute the conversion process as part of Go-Live
      • Finalize production cutover and support plans
      • Conduct end-user training
      • Execute organization change management activities.
    • Upon the completion of this phase the system is ready to support CLIENT’s business.

    • At the end of this phase 4, the following deliverables and objectives are accomplished:

      • Confirm system readiness for go-live
      • Complete user and administrator training
      • Complete cut-over activities
      • Project phase 4, sign-off from customer for “Final Preparation”.
  • PHASE 5: GO-LIVE AND SUPPORT
    • At this stage, the SAP system has gone live. Processes / measures must be in place to ensure that users are accustomed to the system as early as possible. Providing production support and optimization of system performance would be key activities. VCERP Project team will work with client to establish this post implementation support.

    • The objectives of the Go-Live and Support phase are to:

      • Support the application in line with UNICARE program
      • Verify the accuracy of productive system
    • Go-live execution actually begins well before the actual cutover event. During this phase of activities, the IT team will work with the business to execute pre-defined shut down plans for critical activities affected by the decommissioning of legacy systems and subsequent cutover to the newly replaced financial systems.
    • A series of Go/No-Go decision points (with associated contingency plans) will be inserted into the cutover plan to ensure that a successful cutover can be executed with minimal interruption to normal business operations. A contingency plan will also be in place to mitigate any unforeseen issues.
    • Finally, ramp-up activities will be included in the cutover plan to bring all affected systems up in a controlled and orderly fashion with communication throughout the process, ensuring your business users are kept informed as operations return to normal.
    • Note: All activities referred to above apply to all phases of the program.

    • At the end of this phase 5, the following deliverables and objectives are accomplished:

      • SAP system fully implemented by phase wise.
      • Conduct “Review and Optimization Conference”
      • Project phase sign-off from customer for “Go-Live and Support” as well as final project completion
